
Tree Framework
Some firms collapse loudly.
Most small firms slowly turn into a loud internal argument you have with yourself.
From the outside, it looks like you are doing everything you can. You are working hard, your week is full, the calendar is packed.
But the numbers do not reflect the effort.
You promise your family you will be home for dinner, then a "quick" client email eats the whole night.
You have an understanding spouse, but in the back of your mind you think "I'm not too sure how long they can withstand this? Another 5 years? 10 years? Surely I would have figured it out by then….right? right?
You hire to get breathing room, but somehow you are still the bottleneck.
You look at the P&L and think: "For this much effort, this should be paying me a lot more."
So you tell yourself the only option is to push harder.
Except you already know you cannot keep that pace.
This is not a "work harder" problem.
It is an alignment problem.
Here is the simple framework I use with owners who:
- Want to do meaningful work,
- Get paid well for it,
- And have time for those they love,
- And who quietly refuse to settle for "this is just how it is."
The Roots: What actually moves you
These are the reasons underneath everything you do. You cannot have real alignment if your actions are driven by insecurity, fear, avoidance.
"I need to work hard and make money so I do not end up poor like when I was a kid."
"I take on this matter so I do not look small next to my peers."
Fear can get you moving, but it quietly bends every decision. You can even look "successful" for a while, but it will feel hollow and heavy.
Healthy roots are different. They come from what lights you up and genuinely energises you. Not the website version. But the work that feels meaningful, the way you want to show up for clients, team, and family. The values that feel deeply right, not just socially acceptable.
"I want to build this because it matters to me and it brings me joy to do this kind of work."
The Trunk: How your firm actually runs
Your operating system in practice: how work moves within your firm, how you delegate, how you plan. And the questions you ask yourself when you feel stretched, how you show up when things get stressful.
The trunk is your roots under pressure.
The Branches: What the world actually sees
Systems, metrics, cashflow, marketing, client experience. The "success markers" you can point to and say, "Look, it is working."
Most owners attack the branches. Now don't get me wrong, we do need to work to fix the branches, and that's a critical part of what I do for clients. But at a deeper level, misaligned roots and trunk quietly twist everything further up the tree.
So here is the essence of this framework:
Your firm feels wrong when the story in your head, the way you run it, and what the world sees do not match.
That is the ache. You are not crazy (or any other word you use in your moments of doubt). You are just out of alignment.
This week, take five honest minutes and scan your firm through this lens:
- Roots: Are you acting from a place of insecurity, fear, OR are you acting from a place of your true values? Are you building the firm you want, or the one you think you should want?
- Trunk: Does your current way of operating truly reflect that?
- Branches: Which visible problems might actually be root or trunk issues in disguise?
